Чего требовать от подчиненных: 8 условий эффективности команды

Все команды разные, и контролировать все из единого центра бывает крайне сложно. Поэтому исследователи сформулировали те позиции, с помощью которых можно спрогнозировать устойчивую эффективность работы любой команды.

В издательстве «Альпина Паблишер» вышла книга «Это так не работает! Почему большинство управленческих подходов неэффективны и что с этим делают смелые руководители». Ее написали исследователь трудовых ресурсов и эффективности Маркус Бакингем и Эшли Гуделл, старший вице-президент по исследованиям лидерства и команд в Cisco Systems. Spark публикует отрывок, посвященный ключевым качествам эффективных команд.


Итак, первое заблуждение, которое мы должны развеять, заключается как раз в том, что людям небезразлично, на какую компанию они работают. Называть это заблуждением вроде бы странно, ведь каждый из нас действительно чувствует определенную связь со своей компанией, но продолжайте читать, и вы увидите: то, что нас действительно волнует, может, и начинается как «компания», но очень быстро превращается в нечто совсем иное.
Все качественные исследования требуют количественных изысканий, поэтому некоторое время назад мы провели несколько часов с командой сотрудников офиса Cisco в польском городе Кракове. Нам было интересно узнать, как они чувствуют себя на своих рабочих местах и какими особенностями обладает их команда. В группе было около 15 человек, которые занимали различные должности в службе поддержки клиентов компании. Мы спрашивали их, что из того, что они делают часто — ежедневно, еженедельно, ежемесячно или ежеквартально, кажется им наиболее важным. Трое из участников разговора заговорили об обеде. Они сказали, что не ходят в столовую, а приносят еду с собой. Во дворе есть место, где они могут поесть. Они собираются там в одно и то же время, вне зависимости от происходящего, и иногда говорят о работе, а иногда о чем-то помимо нее — и делают это каждый день.
Позже мы увидели, где эта команда из 15 человек работает (первый наш разговор состоялся в переговорной). Это был длинный ряд рабочих мест, отгороженных друг от друга вертикальными перегородками. Трое работников, которые вместе обедали, отозвали нас в сторонку и показали на ничем не примечательное место на полу, в паре метров от рабочих мест. «Смотрите!— сказали они. — Здесь мы совещаемся». Мы спросили, что они имеют в виду. Выяснилось, что, когда происходит нечто, что им нужно обсудить, они встают со своих рабочих мест и собираются на этом пятачке, чтобы решить, что делать.
Итак, у нас была команда из 15 человек, выполняющих реальную работу в реальном мире, а внутри нее — маленькая подкоманда из трех человек, также выполняющих реальную работу в реальном мире. И эти трое каждый день находили время на то, чтобы вместе поесть, а также — благодаря этим обедам или независимо от них — придумали свой способ быстрого и неофициального общения для совместного решения насущных проблем.
Что такое «культура» для этой команды внутри команды? Отличается ли она от «культуры» более крупной команды из 15 человек и если да, то чем? Кто знает? Мы поняли только то, что как эта мини-команда, так и большая команда из 15 человек очень продуктивны и заинтересованы в своей работе. В штаб-квартире Cisco в Сан-Хосе, Калифорния, генеральный директор Чак Роббинс делает все возможное для создания коллектива увлеченных энтузиастов, но он находится в тысячах километров и нескольких организационных уровнях от повседневных реалий, с которыми сталкиваются команды в Кракове, и понимает, что у контроля из центра есть свои пределы. Он лишь может надеяться, что ему удастся способствовать тому, чтобы эти местные команды — и все остальные тысячи и тысячи команд — работали с максимальной отдачей каждого из их членов.
Так чего же он должен требовать от них? Каковы наиболее важные аспекты их повседневной работы?
Найти ответ на этот вопрос можно единственным способом. Во-первых, нужно набрать две группы людей: одну — из команд с высокой эффективностью работы (высокой продуктивностью, высоким уровнем инноваций, высокой удовлетворенностью клиентов, низкой текучкой кадров, малым количеством потерянных рабочих дней, что бы ни значила эффективность для данной компании или бизнес-подразделения), а вторую — из команд с низкой или средней эффективностью.
Далее начните задавать вопросы о том, на что похожа работа в этих командах изнутри. Задайте много, много вопросов эффективным работникам, а затем задайте те же вопросы малоэффективным работникам. Отберите те несколько утверждений, с которыми будут единодушно согласны работники эффективных команд и не согласны работники средне- или малоэффективных. Ваша цель — попытаться найти отличия высокоэффективных команд, которые видят сами их члены.
За последние несколько лет мы проводили подобные исследования сотни раз во многих компаниях, всегда сосредотачиваясь на вопросах, которые наиболее четко отграничивают лучших от всех остальных. Конечно, мы не были первыми в такого рода исследованиях. Еще в конце 1990-х гг. Институт Гэллапа провел революционное исследование заинтересованности, идентифицировав 12 ее основных условий. Впоследствии такие организации, как Corporate Executive Board, Korn Ferry и Kenexa, собрали новые данные по этой теме, углубив наше понимание относительно того, как можно наиболее надежно и точно измерить фактор заинтересованности. Используя эти результаты в качестве основы, мы провели свое исследование и в итоге вычленили лишь несколько аспектов, которые, с точки зрения самих работников, резко отличают высокоэффективные команды от прочих. Эти восемь аспектов и восемь точно сформулированных позиций* являются надежными прогностическими факторами устойчивой эффективности работы команды:
  1. Меня действительно воодушевляет миссия моей компании.
  2. На работе я четко знаю, чего от меня ждут.
  3. В команде меня окружают люди, разделяющие мои ценности.
  4. На рабочем месте у меня есть возможность каждый день использовать свои сильные стороны.
  5. Товарищи по команде всегда меня поддержат.
  6. Я знаю, что буду отмечен за хорошую работу.
  7. Я твердо уверен в будущем моей компании.
  8. На работе у меня всегда есть возможности для роста.

Вы можете сразу же заметить некоторые вещи, касающиеся этих позиций. Во-первых, члены команд не оценивают напрямую своих лидеров, свои компании или что-то еще — они оценивают только свои ощущения и опыт. Это объясняется тем, что, как мы увидим в главе 6, люди крайне плохо умеют оценивать других людей. Когда мы просим кого-то оценить наличие и выраженность у другого человека какого-то абстрактного качества, например эмпатии, видения или стратегического мышления, его ответ больше скажет нам о нем самом, чем о том, кого он пытается оценить. Чтобы получить надежные данные, мы должны спрашивать людей об их собственном опыте и чувствах.
Во-вторых, вы можете заметить, что эти восемь позиций попадают в две основные категории. Первая — позиции под нечетными номерами:
1. Меня действительно воодушевляет миссия моей компании.
3. В команде меня окружают люди, разделяющие мои ценности.
5. Товарищи по команде всегда меня поддержат.
7. Я твердо уверен в будущем моей компании.
Это утверждения, относящиеся к элементам опыта человека, возникающим во взаимодействиях с другими членами команды, — коллективный опыт работы, если хотите. Что у нас общего как у команды или компании? Мы можем считать эти позиции категорией «лучшее в нас».
Вторая группа состоит из позиций под четными номерами:
2. На работе я четко знаю, чего от меня ждут.
4. На рабочем месте у меня есть возможность каждый день использовать мои сильные стороны.
6. Я знаю, что буду отмечен за хорошую работу.
8. На работе у меня всегда есть возможности для роста.
Эти позиции относятся к личному опыту и ощущениям от работы. Что уникального во мне? Что ценного во мне? Есть ли у меня возможности и стимулы для роста? Мы можем считать эти позиции категорией «лучшее во мне».
Эти две категории опыта — «Мы испытываем» и «Я испытываю» — необходимы каждому для процветания на его рабочем месте. Они конкретны; их можно надежно измерить; они персональны; они раскрывают местный опыт отдельной личности во взаимосвязи с местным опытом коллектива. Они существуют постоянно, каждый день. Если вернуться к польской команде, можно сказать, что, хотя мы и не знаем, в чем состоит ее «культура», нам известно, что совместные обеды и неформальные совещания оказывают влияние на то, что ощущают члены этой команды: например, что они всегда готовы поддержать друг друга, у них общее представление о том, что такое отличная работа, от них часто требуется выкладываться на 100%, они помогают друг другу делать все правильно и т. д. Эти восемь вопросов оказываются простым способом оценки трудового опыта, который вы, как лидер, можете использовать.

* В узком смысле позиция — утверждение, на которое отвечает участник опроса. Поскольку это утверждения, а не вопросы, они не снабжены вопросительными знаками. Однако их часто называют вопросами, как будто стараясь в наибольшей степени запутать всех, кто хочет разобраться, что происходит. Авторские права на данные восемь позиций принадлежат институту ADP.

Как проверить готовность к упаковке франшизы?


Не будем углубляться в сложный аудит, а зададим себе несколько простых вопросов:
  1. Мы работаем дольше 1 года?
  2. Наша чистая прибыль с более 100 тысяч рублей в месяц?
  3. Наш бизнес понятен широкой аудитории? (Не какая-то сложная B2B-тема.)

Сюда можно добавить еще вопрос про количество уже открытых вами филиалов (2 и более), но это опционально. На первом шаге три «Да» на эти вопросы достаточно, чтобы продолжить.

За что платит покупатель франшизы?


На vc.ru уже столько рекламных статей написано по поводу упаковки франшизы, что кажется, разобрали вопрос полностью.
Все советую примерно одно и тоже: придумать условия, написать договор франчайзинга, сделать лендинг, запустить рекламу, продать и передать покупателю шаблоны должностных инструкций, про регистрацию ИП и пару файликов с логотипом.
Я категорически не согласен с такой схемой!
Убежден, что настоящая ценность франшизы в поддержке! В том, насколько франчайзер (продавец франшизы) готов поддерживать франчайзи, снимать с него часть задач в бизнесе и «вести его за ручку».

Поэтому прежде, чем начать создавать франшизу, нужно решить, как вы сможете помочь своим франчайзи запустить бизнес и развивать его.

Это крайне важный момент! Нужно запомнить, что у хорошей франшизы, рассчитывающей работать долго, стоимость паушального взноса и роялти соответствуют объему поддержки, а не жадности франчайзера.
Конечно, тут цифры не берутся с потолка, а требуют расчета на основе многих факторов. Процесс это довольно сложный, поэтому я просто перечислю инструменты, которые мы используем, и сошлюсь на наш блог, в котором можно найти более подробную информацию по упаковке франшизы.
Концепция франшизы — состоит из:
  1. анализа франшизы конкурентов,
  2. финансовых моделей для франчайзера и франчайзи в по трем сценариям (пессимистичный, оптимистичный, реальный),
  3. бизнес-моделей по Остервальду (бизнес-канва),
  4. договору франчайзинга,
  5. описание портретов франчайзи,
  6. руководства по франшизе (для франчайзера и франчайзи),
  7. диаграмма Ганта для открытия предприятия,
  8. алгоритм работы с франчайзи.

Когда становятся понятны условия франшизы и весь комплект поддержки для франчайзи, мы можем перейти к маркетингу франшизы.

Маркетинг франшизы


Здесь все довольно банально. Самое главное, подробно описать комплекс поддержки франшизы, основные цифры бизнеса, познакомить с владельцем франшизы.


Один из последних клиентов — сеть кальянных супермаркетов.​
В этом этапе мы готовим следующее:
  1. фото- и видео-съемка бизнеса, клиентов, сотрудников и владельца,
  2. лендинг франшизы с формой захвата заявки на презентацию и финансовую модель,
  3. презентация франшизы с более подробной информацией и полными условиями,
  4. скрипты продажи франшизы по всем этапам сделки (заявка, анкетирование, скайп-конференция с владельцем, закрытие на договор),

Уже после этого этапа можно переходить к продажам франшизы, параллельно продолжая ее упаковывать. (Самое интересное еще впереди.)

Продажа франшизы


Обычно цикл сделки по продаже франшизы может длиться от 1 до 3 месяцев. Поэтому можно начать продавать франшизу еще до ее полной упаковки.
По нашему опыту во франчайзинге самый лучший способ продвижения новой франшизы — это продвижение по уже существующей клиентской базе.
То есть вначале нужно продавать франшизу своим же клиентам.
Объясню, почему так.
Дело в том, что когда вы только упаковали франшизу и у вас ноль франчайзи, то вам довольно сложно человека «с улицы» убедить, что ваш бизнес достоин повторения в другом городе.
Вас не знают, не знают ваш продукт, не знают бизнес, не знают репутацию. Вам просто не доверяют.
Поэтому любое продвижение на холодную аудиторию в интернет-рекламе или каталогах франшиз потратит весь ваш рекламный бюджет и может не дать никаких результатов. Это разочарует вас во франчайзинге.
Другое дело — ваши существующие клиенты:
  1. Они уже пользовались вашим продуктом
  2. Они знают его качество
  3. Они знают ваш бизнес
  4. Они знают вашу репутацию
  5. Они к вам лояльны и доверяют вам

Продать клиентам франшизу становится в разы проще!
Вспомните фильм «Основатель» про Макдоналдс. Там как раз Рей Крок заинтересовался франшизой, когда попробовал их бургеры. Если в ваш бизнес уже приходят запросы «А вы продаете франшизу? », то это очень хороший знак.

Это самый последний шаг в упаковки франшизы. И он же самый важный на наш взгляд.
База знаний — это как правило облачный сервис типа Яндекс Диск или Облако Mail.ru. В котором хранятся все материалы для франчайзи: инструкции, шаблоны, руководства по бизнесу, макеты, видео, фото и прочее.
Не так важно, что вы используете. Главное, чтобы там была возможность разделять права доступа к разным материалам.
Это часть того самого информационного комплекса поддержки, о котором говорили вначале статьи.
Что должно быть в базе знаний:
  1. 9‑11 бизнес-руководств для франчайзи: по вопросам маркетинга, продаж (сервису), производства (услуге), персоналу, помещению, фирменному стилю и т.д. Они пишутся именно с точки зрения владельца бизнеса. По сути это «выжимка» опыта франчайзера, который он передает своим франчайзи. Этот опыт нужно уметь «вытащить» из головы владельца и его ключевых сотрудников и перенести на бумагу. Мы это умеем :) Одно руководство занимается в среднем 10 страниц, и того порядка 100 страниц описания конкретного бизнеса по всем деталям.
  2. Также включаем в Базу все шаблоны документов, таблиц, используемых в работе. Раскидываем по папкам и переделываем для дальнейшей работы.
  3. Макеты рекламы, логотипы, элементы фирменного стиля, фотографии и видео для рекламы также сохраняются в Базе знаний.
  4. Дополнительные инструкции, чек-листы и прочее, что может быть использовано в вашем бизнесе.

Все эти материалы собираются под нашим руководством, чтобы точно ничего не забыть и не оставить белых пятен в понимании бизнеса у франчайзи.
Ну и само собой, это База должна переодически обновляться по мере развития вашего бизнеса.
И что еще важно, База знаний никак не отменяет консультации франчайзера по открытию и ведению бизнеса и постоянное общение с ним. Инструкции только помогают, но не заменяют.
