It’s a fascinating topic but just one model that will coexist in the near future with human (or, more precisely, non-agentic) buyers interacting with agentic sellers, agentic buyers interacting with human sellers, and, lest we forget, humans interacting with humans. Any consultant will immediately recognize that this cries out for a 2x2 matrix, or perhaps a pair of 2x2 matrices if you want to distinguish business marketing from consumer marketing. For the moment, let’s stick with the single matrix model:



It’s worth making these admittedly-obvious distinctions because each situation raises separate issues, which are otherwise easily jumbled into a confusing heap. Let’s look at each situation in turn.

Human to Human (H2H)

Beyond the literal situation of one seller talking to one buyer, I’d argue this also includes humans interacting with traditional broadcast media, web search, and even non-agent websites. The common thread is that the human buyer does most of the work of asking questions and processing answers. The seller is largely reactive, although there are some situations where she makes choices such as selecting a personalized “next best action”, embedding dynamic content in a website, and setting up conventional search engine optimization. I can’t point to specific data but am pretty sure that H2H interactions still account for the vast majority of today’s sales and marketing activity. This means that marketing and sales teams should still give significant amounts of attention to improving them, even though agentic interactions are vastly more fun to think about. If you absolutely must bring AI and agents into the picture, you can use them behind the scenes to speed up workflows, optimize performance, and analyze results.

Agentic Buyers to Human Sellers (A2H)

This is probably the situation that gets the most attention today. It includes true “buyer agents” (controlled directly by buyers) and “buyer-supporting” agents such as AI search engines and browsers. I call these “buyer-supporting” because they’re not controlled by the buyer, but instead by a company like OpenAI or Google which provides them to buyers at little or no cost.

The distinction matters because companies that offer “buyer-supporting” agents have their own agendas, which don’t necessarily align with the interests of actual buyers. In particular, these companies are increasingly interested in monetizing their products by serving ads within AI search and browser results. Some of these ads will be clearly labeled while others may be subtly embedded in the results themselves. These ads are an opportunity for marketers but may be problematic for users, who could be led to question the objectivity of the AI results.

Concern about biased AI search results could in turn lead to significant interest in true “buyer agents” that consumers pay for themselves. History suggests this will be an uphill battle: as we’ve seen with streaming video, large majorities of consumers typically chose free, ad-supported services over paid, ad-free subscriptions. Still, as streaming video has also shown, a significant fraction of consumers will pay for subscriptions in return for a better experience. This could be a large enough market to support a profitable business. Business buyers are even more likely to purchase agent subscriptions, since they don’t pay with their own money and can easily justify the expense based on better quality results. The precedent here is ad-supported versions of office productivity apps, which have never been broadly successful. There’s a chance that agents could be funded by charging advertisers for access to their owners, although such models have also failed in the past.

Advertising aside, most A2H discussions in martech and adtech circles focus on how sellers can adapt their systems to get the best results from buyer-side agents. This often involves advice on optimizing website design to accommodate search and browser agents, so a given brand receives the best possible treatment. Traditional SEO vendors are frantically expanding their products to meet this need and new AEO (AI Engine Optimization) specialists are also appearing. So far, the solutions are pretty basic: systems run sample queries to measure how often a given brand is mentioned in AI search results and vendors offer design tips to expose the kinds of data that AI agents are looking for. The next level is to look beyond measuring and influencing whether the brand is presented, to how it’s presented in terms of positioning and value. We’ll surely see more of that.

The thing to remember about “buyer-supporting” AI search and browser agents is they are generally driven by a big LLM model that draws from the same information for all users. True “buyer agents” would supplement the more-or-less static LLM models with custom research that visits seller websites to find answers to buyers’ specific questions. For example, one buyer might be interested in pricing details while another cares more about product quality. Beyond exposing all possible information, a seller might aim to present its product differently depending on what appear to be the buyer’s priorities. This is largely similar to today’s (non-agentic) website personalization. What’s more intriguing is the possibility that sellers can find a way to identify individual buyers’ agents over time, perhaps by requiring registration in exchange for detailed information. This would let the seller build a buyer profile and tailor responses to this profile. Piercing the buyer agents’ veil of anonymity would be hugely valuable.

There is a third situation: where the “H” in “A2H” is an actual human, not a non-agentic system. One current example is humans responding to agent-generated Requests for Proposals, which will likely be joined by other formats such as email inquiries or even telephone surveys. The growing volume of agent-generated requests is already a nightmare for business sellers faced with the cost of responding to them. The obvious solution is to let seller agents respond to the buyer agents, but it may be a while before most firms can deploy this capability. In the interim, sellers will be increasingly pressed to qualify buyers before deciding how to respond. Insofar as responding to qualification questions requires effort by the buyer, this imposes a cost on the buyer that should help to eliminate frivolous requests. At some point it might make sense for sellers to impose a literal cost – that is, to charge a fee – for responding to agent-generated sales queries. A less obvious concern is that buyers who rely on agent-generated research questions may fail to understand their true needs, removing a substantial portion of the value gained from a good purchasing project.

Human Buyers to Agentic Sellers (H2A)

Traditional websites may use AI-driven personalization but they are still non-agentic systems. In the future, we can expect true agentic interactions to become increasingly common. The best current example would be chat interfaces connected to an agentic back-end, enabling them to engage in true conversations with potential buyers. These have already evolved in some situations to full-scale agentic business development reps (who send those those super-annoying emails complementing your latest blog post and asking for an appointment) and sales reps (engaging in lengthy dialogs). Agentic customer support reps are even more common and, often, better than humans at many tasks. While the distinction between AI-based and agent-based interactions can be vague, it’s fair to say that agentic interactions will be significantly more responsive to individual situations. This, in turn, makes them more reliant on capturing real-time data, both for customer behaviors and surrounding context.

Letting autonomous agents interact directly with customers raises major concerns about governance, output quality, and risk. These are widely recognized, as are the challenges of integrating agent-based systems with existing infrastructure. That being the case, I won’t rehash them here, apart from noting that they currently present substantial barriers to adoption of H2A models.

Agentic Buyers to Agentic Sellers (A2A)

Agents selling to other agents is the obvious endpoint of agentic adoption. It’s appealing if only for the amusing prospect of agents merrily jabbering with each other without any human involvement. But apart from a few highly structured interactions, such as programmatic advertising, it’s still largely in the future. A2A can’t become more common until the industry first solves the separate challenges of agentic buyers and agentic sellers. It must then overcome the additional challenges of connecting the two. Once the plumbing issues are addressed, there will be another level of adoption as buyers and sellers work to turn the interactions to their advantage. How will price negotiations work when buyers want the lowest price possible and sellers want the highest price? How will sellers discover the actual needs of buyers so they can make the best recommendations – and is what’s best for the seller necessarily what’s best for the buyer? How will seller agents decide which information to offer and which to exclude? How will agents build trust with each other? And how will companies manage the computing costs of agent-to-agent interactions, which could be substantial if the interactions are extensive?

Plenty of smart people are surely working through these issues. We already see some technical foundations being laid in protocols such as MCP and Google’s A2A. But it’s probably too soon for most marketers to put much energy into worrying about A2A deployment. Mastering the intermediate steps of A2H and H2A should come first and will put them in a better position to deal with A2A when the time is right.

Как проявляется: поиск подтверждений своей правоты, интерпретация нейтральных действий как враждебных. Запускается механизм, который Джон Готтман (2) назвал «негативной сентиментной доминантой»: даже позитивные или нейтральные поступки воспринимаются через призму недоверия .

Пример: руководитель замечает, что сотрудник чаще работает из дома, и начинает подозревать его в низкой вовлеченности (или еще хуже, работе на других). Теперь опоздание на 5 минут - это саботаж, а лаконичный ответ - скрытая агрессия.

Что делать: разделите факты и интерпретации. Напишите в две колонки: «Что я вижу?» и «Что я об этом думаю?». Спросите напрямую (можно использовать “я-высказывания”): «Я могу упускать контекст. Расскажи, как ты распределяешь задачи сейчас?»

3. Тревога

Что это: эмоциональное напряжение. Градиент становится ощутимым на физическом уровне. Подозрения начинают влиять на состояние и продуктивность. В модели BRAVING этот этап тесно связан с элементом «Отсутствие осуждения» (Nonjudgment): люди перестают просить о помощи, потому что это делает их уязвимыми для осуждения .

Как проявляется: нервозность перед контактом, раздражение, избегание прямых разговоров. Фокус смещается с задачи на внутренние переживания и мониторинг угрозы.

Пример: в одной из команд задачи одного участника срывают сроки. Коллеги живут в напряжении, ожидая подвоха, вместо того чтобы координировать усилия. Энергия команды уходит не на креатив, а на сканирование опасности.

Что делать: легализуйте состояние и верните фокус на действие. Снизьте крутизну градиента через признание общего дискомфорта (отлично подходит BOFF метод обратной связи): «Я чувствую напряжение из-за сроков. Давай синхронизируемся: что реально нужно сделать в приоритете, а что можно сдвинуть?». Используйте паузу перед реакцией.

4. Страх

Что это: боязнь показать уязвимость. Градиент достигает точки, где риск открытости кажется очень опасным. Это первый и главный порок команды по Патрику Ленсиони (3): «Отсутствие доверия, которое проистекает из боязни продемонстрировать свою уязвимость».

Как проявляется: самокопание, сокрытие ошибок, отказ от идей, избегание конфликтов любой ценой.

Пример: после серии конфликтов в отделе сотрудники перестают высказывать мнения на встречах, боясь, что их слова обернутся против них. Никто не готов признать ошибку, что полностью блокирует командную работу.

Что делать: создайте безопасный контекст через уязвимость лидера. Это создает встречный градиент безопасности: «Я тоже допускал ошибки в подобных ситуациях. Здесь можно говорить правду без последствий. Что тебя останавливает?»

5. Самозащита

Что это: возведение стен. Физическая, эмоциональная и информационная дистанция как механизм выживания. Как сказал Стивен М.Р. Кови: «Без доверия нет сотрудничества, есть лишь координация» . Переход от сотрудничества к принудительной координации - финальная точка градиента.

Как проявляется: формальное общение, сокрытие информации, отказ от помощи, документирование каждого шага «на всякий случай» как подготовка к возможной конфронтации.

Пример: участники команды перестают делиться идеями, общаются только по необходимости, ведут переписку строго «под протокол» (только по почте :). Проекты тормозятся из-за отсутствия живой коллаборации.

Что делать: не ломать стену силой - найти «дверь». Ваша задача создать градиент безопасности, где шаг навстречу станет менее рискованным, чем дальнейшая изоляция. Предложите малый шаг без давления: «Я заметил, что мы стали реже контактировать. Хочу понять, что произошло. Давай созвонимся на 15 минут без повестки, просто сверимся?». Восстанавливайте доверие через предсказуемость, а не через требования.

Как создать обратный градиент: Модель 5 шагов

Понимание этапов - это половина дела. Вторая половина - как запустить обратный процесс. Восстановление доверия требует целенаправленного создания встречного градиента: последовательности действий, которые шаг за шагом выравнивают перепад и возвращают отношения в безопасную зону.

Важно: восстановление доверия требует времени и последовательности. Один шаг не отменяет предыдущих. Если на любом этапе возникает сопротивление — вернитесь назад, уточните и дайте время.

Помните: вы не можете заставить другого пройти этот путь быстрее, но вы можете сделать свою часть работы так, чтобы встречный градиент стал ощутимым и безопасным.

Как использовать эту карту на практике

Диагностика: при появлении напряжения в команде сверьтесь с этапами. Определите, в какой точке градиента находитесь вы и вторая сторона.

Интервенция: подберите действие, соответствующее текущему уровню. Не пытайтесь «лечить страх» вопросом, предназначенным для этапа сомнений.

Протоколирование: записывайте триггеры и свои реакции (в первую очередь!). Через 2-3 недели вы увидите паттерны и сможете замечать нарастание градиента раньше, прерывая его в самом начале.

Командный формат: используйте таблицу как основу для ретроспективы или тренинга по доверию с командой. Разберите реальный кейс, определите этап градиента и совместно пропишите шаги по созданию обратного движения.

Процесс Appreciative Inquiry для решения проблем

      Концепция Appreciative Inquiry, применяемая и в бизнесе, и в государственном управлении, и во многих других сферах, хороша своей универсальностью и простотой. Ее можно использовать для решения практически любых проблем, возникающих в компании. Нужно только знать последовательность шагов и правила игры. О них и пойдет речь в этой статье.

Методология Appreciative Inquiry родилась, когда команда ученых из школы менеджмента Weatherhead School of Management консультировала госпитали Cleveland Clinic. Им пришла в голову идея вместо традиционных вопросов о проб­лемах задавать служащим клиники вопросы о позитивных сторонах их работы, и было замечено, что при этом у сотрудников появлялись энергия и желание работать. А еще в результате таких бесед были выявлены факторы, влияющие на успех компании.

Концепцию Appreciative Inquiry можно описать так: это эволюционный метод поиска лучшего в компаниях, их сотрудниках и окружающей среде. В самом широком смысле Appreciative Inquiry предполагает определение того, что делает систему «живой», выявление моментов, когда она функционирует наиболее эффективно и в плане экономических показателей, и в сфере управления людьми. Основной инструмент при этом — умение задавать вопросы так, чтобы они помогали укреплять сильные стороны компании, в отличие от традиционного подхода к решению проблем, сфокусированного преимущественно на трудностях и ошибках (рис.1). Вопросы при этом формулируются позитивно, а в процесс поиска ответов зачастую вовлекаются сотни и даже тысячи сотрудников организации.

Корни идеи о том, что для достижения желаемого результата надо фокусироваться на позитивном, можно увидеть еще в работах Питера Друкера, который говорил: «Управление изменениями — это укрепление сильных сторон сотрудников настолько, чтобы их слабые стороны перестали играть какую-либо роль». Концепция Appreciative Inquiry позволила развить эту мысль и создать набор инструментов, помогающий компаниям решать проблемы и повышать свою инновационность, а сотрудникам — избавляться от чрезмерно критического взгляда на свою работу и пессимизма. Сегодня Appreciative Inquiry применяется при стратегическом планировании, реструктуризации и т. д. Используют концепцию и в бизнес-структурах, и в других сферах. К примеру, некоторые футбольные команды применяют Appreciative Inquiry для анализа наиболее позитивного опыта игры. А казино The Santa Ana Star благодаря концепции Appreciative Inquiry справилось с проблемой сокращения части персонала и при этом существенно повысило свою прибыль. Как же действует эта чудо-методология?

Позитив по циклу

Процесс Appreciative Inquiry состоит из четырех стадий, которые образуют цикл. Первая из них называется «Исследование». Она предполагает мобилизацию ресурсов всей компании на поиски «позитивного ядра перемен», то есть наилучших моментов в ее деятельности и наиболее значимых успехов, которых ей удалось достичь за время своего существования. Цель данного этапа, помимо прочего — стимулировать в сотрудниках чувство гордости за себя и за свою организацию, настроить их на позитив.

Руководитель компании, решившей улучшить свою деятельность с помощью Appreciative Inquiry, может обратиться к подчиненным примерно с такими словами: «Подумайте о вашей карьере в нашей организации. Вспомните момент, когда вы чувствовали себя наиболее эффективными и вовлеченными в общее дело. Опишите, что вы тогда ощущали и что именно сделали, чтобы получить такие результаты».

Если у компании есть какие-то проблемы, которые нужно срочно решить (к примеру, недостаточная мотивация персонала), руководитель может задать подчиненным более конкретные вопросы: «Подумайте, когда за последние несколько лет вы чувствовали себя наиболее мотивированными? Над каким проектом вы тогда работали? Что именно вселяло в вас энтузиазм, заряжало энергией? Опишите факторы, которые, по вашему мнению, сделали эту ситуацию настолько запоминающейся для вас».





Сотрудники, принимающие участие в данном процессе, должны сначала индивидуально ответить на заданные руководителем вопросы, продумав или изложив письменно свои истории. Затем они объединяются в пары, делятся своими историями и мыслями и задают друг другу следующие вопросы:
  • Если бы вам нужно было выбрать один фактор, который сделал для вас этот момент таким важным, то что бы это было?
  • Какие навыки помогли в этой ситуации?
  • Что стало тогда ключом к вашему успеху?
Вопросы могут быть разные, главное — чтобы в результате этого разговора у собеседников сложилось как можно более четкое представление о своих сильных сторонах. После этого сотрудники пытаются выявить общие факторы, которые способствовали их успеху. Сам процесс обсуждения историй в парах не менее важен, чем информация, полученная на первом этапе. Ведь мотивация людей повышается уже в результате воспоминаний о самых удачных примерах их работы в данной организации. 
Однако для этого необходимо соблюдать такие «правила игры»:
  • Прежде всего объясните своим подчиненным суть методологии Appreciative Inquiry. Ведь, как и все новое, идея тратить время на подобные обсуждения может показаться им странной. Объясните им разницу между традиционным подходом к решению проблем и Appreciative Inquiry (рис.1). И обязательно ответьте на все вопросы, которые у них появятся.
  • Формулируйте все вопросы позитивно (это особенно важно на первом этапе).
  • Придерживайтесь единого порядка проведения интервью друг с другом. Сначала нужно попросить собеседника рассказать какую-то историю из личного опыта («расскажите мне о времени, когда…»). Основная задача каждого — выяснить, каким было его поведение в моменты, когда он был наиболее эффективен, и уловить связь с его ощущениями в то время (чтобы понять, что для него означает пребывать в оптимальном состоянии).
  • Очень хорошо, если общаться между собой будут сотрудники, не похожие друг на друга, к примеру — разного возраста, статуса, из разных подразделений компании и т.д. Как показывает практика применения Appreciative Inquiry, лучшие результаты демонстрируют самые необычные пары собеседников.
  • Следите за временем. Как правило, эффективная беседа длится около часа.

Быстрый старт

Начать внедрение Appreciative Inquiry можно с простого — регулярно задавать себе несколько вопросов:
  • Какой положительный опыт я приобрел сегодня?
  • Что помогает мне улучшать взаимодействие с клиентами, членами команды, партнерами?
  • Как я улучшил свое отношение к работе за сегодняшний день?
  • Для достижения каких двух важных целей я сделал что‑то сегодня и могу гордиться этим?
  • Что хорошее произошло со мной в последнее время вне работы?
Есть еще одна безотказная техника, основанная на принципах Appreciative Inquiry. Ее можно использовать в общении с подчиненным, которого нужно воодушевить. Состоит она из трех шагов:

1. Попросить сотрудника рассказать о тех моментах, когда он чувствовал особенно сильный прилив энергии, когда ему хотелось работать. Затем задать четыре‑шесть вопросов о тех факторах, которые сделали описываемую подчиненным ситуацию столь запоминающейся.

2. Вернуть сотрудника из прошлого в настоящее, задав ему ряд вопросов. Что вы можете сделать, чтобы описанная ситуация повторялась чаще? Каким задачам вы бы хотели уделять больше времени? Какие из ваших типичных заданий вы бы хотели выполнять по-другому? Почему это для вас так важно?

3. Предложить сотруднику свою помощь, спросив его: «Как я мог бы помочь вам в этом? Какие ресурсы, обучение и т.д. я мог бы предложить, чтобы вы преумножали свои успехи?»

Вот пример из практики. Компания-производитель продуктов питания Nutrimental Foods в 1997 году приняла решение трансформироваться, чтобы стать более конкурентоспособной и прибыльной, а также определиться со стратегией дальнейшего развития. Для этого она применила подход Appreciative Inquiry. Собрав всех 700 сотрудников, консультанты сказали им: «В истории компании были и плохие, и хорошие моменты. Вам нужно сосредоточиться на позитивных». Сотрудники должны были вспомнить, когда они чувствовали себя наиболее эффективными и гордились своей компанией, и сделать заметки, чтобы потом обсудить наиболее важные моменты с коллегами. Истории могли касаться чего угодно: работы над проектом в команде, взаимоотношений с руководством, коллегами, партнерами, клиентами.

Затем были заданы следующие вопросы: «Что вы больше всего цените в себе как в человеке, друге, отце, коллеге и т.д.? Что вы больше всего цените в своей работе? Что вы больше всего цените в вашей компании?»

И, наконец, последним было такое задание: «Представьте себе, что вы — исследователь. Посмотрите на компанию «сверху» и подумайте, какие ключевые факторы делают ее «живой». Без чего она не могла бы существовать?»

После этого присутствующие должны были поделиться своими историями и мыслями друг с другом — по парам. При этом задача заключалась в том, чтобы задавать как можно больше вопросов, помогающих собеседнику вспомнить максимум подробностей. На это общение отводилось 40 минут — по 20 каждому. Потом люди объединялись в группы и обсуждали самые интересные идеи и истории. Сформировали 70 групп по 10 человек и отвели час для беседы. Наиболее интересные истории и инновационные мысли были представлены перед всей компанией.

Мечтать не вредно

На второй стадии, которая называется «Мечта», формируется видение будущего — на основе информации о наиболее значительных успехах компании в прошлом, а также на поиске ответа на вопрос: «К чему стремимся мы и компания в целом?» Другими словами, на этом этапе сотрудникам предлагают помечтать о том, какой может стать их организация.

Задача групп — нарисовать картинку идеального будущего, но хотя бы немного связанную с реальностью. Для этого они могут задавать себе такие вопросы:
  • Как выглядели бы наша компания, рынок и мир в целом, если бы моменты наших наибольших свершений стали нормой?
  • Какими были бы повседневные обязанности сотрудников, если бы компания стала идеальной?
  • Какова глобальная цель нашей компании?
  • Становится ли мир лучше благодаря нашей организации, и если да — то в чем?
На стадии мечты сотрудники, объединившись в группы, делятся своими соображениями. В результате у них вырисовывается представление об идеальном будущем компании. Они определяют, какое поведение сотрудников может привести к достижению желаемых результатов и превратить организацию в идеальную.

Часто на второй стадии Appreciative Inquiry задействуются уже не все сотрудники. К примеру, все та же Nutrimental Foods к созданию понятной и конкретной корпоративной мечты привлекла уже не 700, а 150 человек (но в их число также вошли представители всех уровней: руководители и рядовые сотрудники, поставщики и представители общественных организаций, клиенты).

Люди задавали себе и друг другу вопросы: «К чему призывает нас окружающий мир? Что из того, что мы делаем, нам хочется сохранить во что бы то ни стало? Давайте представим себе, что мы проснулись утром и наша компания стала идеальной: все сильные стороны стали еще сильнее, все наши мечты сбылись — если сравнить ее с нынешней Nutrimental, какие основные отличия можно увидеть?» Обсуждение продолжалось четыре дня, и в результате было сформулировано три новых бизнес-направления. А через шесть месяцев благодаря реализации этой мечты прибыль компании выросла на 300%.

Позитивные цели и планы

После того как сотрудники определили, как выглядит в их понимании идеальная компания, необходимо переключить внимание на то, что именно нужно изменить в организации. На третьей стадии Appreciative Inquiry (она называется «Дизайн») составляется список долгосрочных и краткосрочных целей, достижение которых поможет компании приблизиться к идеалу.

Некоторые руководители совершают ошибку, пропуская второй этап и сразу переходя к определению целей. Авторы концепции Appreciative Inquiry предупреждают: это не принесет компании ожидаемой пользы. Ведь если не мечтать о том, что на первый взгляд кажется невероятным, невозможно достичь выдающихся результатов.

На данном этапе задача всех участников — составить и представить группе свои предложения о том, как можно улучшить деятельность компании, тем самым приблизив ее к идеальной. Эти предложения могут касаться отдельных бизнес-процессов или их элементов, работы тех или иных подразделений. Люди могут делиться и своими инновационными идеями. Эти предложения обсуждаются и оцениваются в группах.

Чтобы было проще составлять конкретные предложения, можно задавать себе и окружающим такие вопросы:
  • Какие конкретные шаги нужно предпринять, чтобы компания приблизилась к своему идеалу?
  • Что нужно добавить, удалить или реорганизовать в ее процессах?
  • Что нам нужно делать почаще?
  • Что мы можем предпринять для того, чтобы укрепить успех, о котором говорилось на первом этапе Appreciative Inquiry?
Например, в английской компании Healthco, предоставляющей частные медицинские услуги, было решено с помощью Appreciative Inquiry определить направление дальнейшего развития организации. После сбора информации и формирования образа идеальной компании сотрудники начали обсуждать предложения и цели, которые смогут сделать Healthco существенно лучше. В результате было сформулировано десять целей, среди которых значились и такие:
  • Healthco — прибыльная компания, инвестирующая средства в дальнейшее расширение и рост доходов. Однако она ограничивает долю прибыли, выплачиваемую в виде дивидендов и других форм возврата на капитал, одной третью. Это необходимо для постоянного улучшения качества обслуживания пациентов.
  • Успех компании в создании клиентоориентированного пространства, в котором качество обслуживания пациентов стоит на первом месте, зависит от условий работы персонала и взаимоотношений в коллективе. Поэтому Healthco всячески поощряет и стимулирует командную работу и взаимную поддержку. Для этого она обязуется выделять четыре рабочих дня в год на то, чтобы люди могли пробовать себя на других должностях, тем самым приобретая новый опыт и лучше вникая в обязанности своих коллег.
Когда список целей согласовали с акционерами компании, приступили к следующему этапу Appreciative Inquiry.
 
Четвертый и последний этап заключается в том, чтобы конкретизировать действия, определенные на предыдущей стадии. Весь процесс должен закончиться составлением четкого плана, включающего подробное описание шагов, указание необходимых ресурсов и ответственных за выполнение людей. Здесь дополнительно можно использовать любые методы стратегического планирования, но при этом обязательно поддерживать позитивный образ мышления, не позволять сотрудникам отвлекаться на проблемы и возможные негативные последствия планируемых действий.

Например, одна из целей компании Healthco, определенная на третьем этапе Appreciative Inquiry, звучала так: «Healthco ценит своих сотрудников и стремится повысить уровень безопасности их работы. Поэтому задачи, выполняемые членами коллектива, соответствуют их навыкам и темпераменту». Разумеется, если оставить формулировку в таком виде и не конкретизировать ее, цель будет всего лишь красивыми словами. Поэтому сотрудники совместно с руководством «расшифровали» эту цель, составив ряд правил. В частности, одно из них гласило, что ни один член коллектива не обязан работать с «проблемными» пациентами, если только сам не захочет этого. Еще одним важным моментом было прояснение вопросов с выделением жилплощади сотрудникам. В результате руководство и все сотрудники компании взяли на себя определенные обязательства и составили список действий, которые им нужно будет совершить.

Лицом к негативу

В процессе применения Appreciative Inquiry, особенно когда сотрудники только осваивают этот подход, часто возникают сложности. Многим тяжело переключаться на позитивное мышление, и они время от времени возвращаются к привычному стилю мышления — формулируют проблемы и ищут пути их решения. В этом случае можно применить одну из трех тактик:

  • Отложить. Если вы не готовы ответить на негативное замечание прямо сейчас, скажите, что вы приняли во внимание это замечание и вернетесь к нему позже. Не забудьте о своем обещании.
  • Выслушать. Если вы видите, что сотрудника действительно беспокоит какая-то проблема, дайте ему возможность высказаться. При этом старайтесь поддерживать позитивную атмосферу и переключить собеседника на положительные аспекты его работы.
  • Увести от проблемы. Если проблема не кажется вам достаточно серьезной или вы уверены, что услышали о ней уже достаточно, постарайтесь вернуть сотрудника в конструктивное русло, сказав нечто вроде: «Я думаю, что уже понял, в чем суть проблемы (можно изложить ее в двух словах). Но давайте вернемся к обсуждению ситуаций, когда вы получали наилучшие результаты (или когда компания функционировала лучше всего — в зависимости от темы обсуждения). Расскажите мне о тех моментах, когда вы замечали, что делаете успехи».

Не исключено, что ваш собеседник будет сообщать вам и негативные факты. Не стоит игнорировать эту информацию. Принимайте ее к сведению — возможно, она окажется не менее полезной, чем данные о наиболее позитивных моментах в истории компании.

Процесс Appreciative Inquiry ценится многими компаниями за то, что он не только помогает повысить эффективность бизнеса, но и служит отличным тим-билдинговым и мотивационным инструментом. Ведь во время коллективных встреч сотрудники имеют возможность пообщаться друг с другом, с клиентами и высшим руководством — и получается, что в результате применения Appreciative Inquiry не только прибыль растет, но и командный дух укрепляется.

Методология реализуется через последовательный цикл из пяти ключевых этапов:

  1. Definition (Определение)
    • Формулировка темы исследования в позитивном ключе.
    • Вместо «Как снизить текучесть кадров» выбирают тему «Как сделать нашу компанию лучшим местом для работы».
  2. Discovery (Открытие)
    • Поиск и исследование моментов наивысшего успеха организации.
    • Участники берут друг у друга интервью, отвечая на вопрос: «Вспомните время, когда вы чувствовали себя максимально вовлеченными и продуктивными?».
  3. Dream (Мечта)
    • Коллективное проектирование идеального будущего компании.
    • Команда визуализирует, как организация будет выглядеть через 3–5 лет, если весь лучший опыт из этапа Discovery станет повседневной нормой.
  4. Design (Проектирование)
    • Создание конкретных планов, систем и структур для реализации «мечты».
    • Разрабатываются принципы работы, меняются процессы коммуникации, создаются новые форматы взаимодействия.
  5. Destiny / Deliver (Судьба / Воплощение)
    • Переход к реальным действиям и поддержание изменений в долгосрочной перспективе.
    • Сотрудники берут на себя ответственность за внедрение инициатив, запускаются пилотные проекты.

Главные принципы методологии

  • Конструктивизм: То, как мы говорим об организации, определяет то, какой она становится. Наш язык формирует нашу реальность.
  • Одновременность: Исследование и изменения происходят одновременно. Сам факт того, что сотрудникам задают позитивные вопросы, уже меняет их отношение к работе.
  • Поэтичность: Организация подобна открытой книге. Ее историю можно переписать в любой момент, выбрав другие акценты.
  • Антиципация (Предвосхищение): Наше поведение в настоящем определяется нашим образом будущего. Яркий позитивный образ мотивирует сильнее, чем сухие инструкции.
  • Позитивность: Чем более позитивные вопросы задаются в процессе фасилитации, тем долговечнее и успешнее будут изменения в компании.
